How I work

Five stages. No deck at the end of it — a department that runs.

Here's what actually happens when I take on an engagement:

  • I start by understanding the business, not by proposing a framework.
  • Every stage below has to happen, in order. Skip Diagnose and you design the wrong organisation for the business that actually exists. Skip Document and people get trained on something that isn't written down anywhere — it's usually gone again within a quarter.
  • What you get at the end isn't a recommendation. It's a department that runs without me in the room.

See it in practice in the case studies linked from each stage below.

The five stages

Diagnose

Understand the business, the founder, and the friction.

DeliversDiagnostic findings specific to this business — not a generic audit template run against a checklist.

Design

Architect the target organisation — the structure, processes, and governance it needs.

DeliversOrg design and department blueprints.

See it designed: national partner network

Document

Turn the design into artifacts people can actually operate against.

DeliversBusiness Process Frameworks, SOPs, and Segregation of Duties documentation.

See it documented: franchise investment architecture

Deploy

Implement the systems, train the people who'll run them, and launch.

DeliversDashboards, KPI systems, training, and an AI interpretation layer.

See it deployed: the KPI and AI layer

Direct

Govern, expand, and sustain what's been built.

DeliversOngoing accountability rhythms and expansion sequencing.

The first useful question is usually which of these five stages a business is actually stuck at.
